If one giant company can reach your users through an operating system, a productivity suite, a cloud platform, or an already dominant distribution channel, your startup starts at a disadvantage. So avoid markets where one large vendor can absorb the whole category overnight.
Favor markets with:

Build where the work is, not where the demo looks nicest.
After AGI, context matters more than raw model power.
The context you want is not vague “data.” It is lived operational memory:

Design the product so it gets better with actual usage inside the workflow. That means the system should accumulate:

So your bar is higher now. “We help you think” is weaker than “we help you get the work done safely.”
Trust cannot stay abstract. It has to be operational.
If your workflow touches money, compliance, safety, legal exposure, brand risk, or customer experience, then trust is part of the product. Build it directly into the system.
Concrete trust mechanisms include:

Your wedge should be real, not cosmetic.
A good wedge in a post-AGI market often looks like:
a tiny but urgent vertical
a regulation-heavy niche
a messy workflow too small for big vendors initially
a local-language edge
a niche community angle
an expert-assisted AI workflow
a hard integration surface
a workflow that requires high-touch onboarding
a pain point where support quality matters
Large players usually win broad categories first. They often ignore small, ugly, specialized markets until later.
That gives you a window.
Do not waste that window by trying to look broad too early. The goal is not to seem big. The goal is to become essential somewhere specific.
Feature moats are weaker after AGI. Operational moats are stronger.

Do not build a distribution plan around "hopefully we rank for broad AI terms"

Solve a painful workflow with current models, even if humans still do part of the work.
As agent reliability improves, automate more steps, but inside the same workflow.
Add cross-system actions, exception handling, retries, and approval logic.
Become the system that coordinates the workflow, not just the assistant attached to it.
This keeps your product getting stronger as frontier models improve. You are not betting on a frozen AI landscape. You are designing so each model improvement increases the value of your workflow position.
That is a very different strategy from building a thin app that becomes obsolete every time a better model ships.

Ask these questions before you build:
If a frontier lab ships this as a feature, do I still have a business?
If Microsoft bundles this into a suite, why would users still choose me?
If Google adds this into a broader workflow product, what do I still own?
If a stronger model gives better raw output, what part of my product still matters?
Am I selling capability or business-critical outcome?
Is my moat intelligence, or workflow ownership?
What does a general platform still lack even if it copies my headline feature?
Be honest.
The point is not to avoid all competition. The point is to avoid false moats.
If your product fails this test, change the battlefield before you invest more.
Sometimes pure software is the weaker move.
In some categories, a hybrid model is more defensible because it adds:
onboarding support
domain customization
compliance review
workflow setup
QA
expert oversight
managed-service components around the product
This is especially useful when:
the workflow is high stakes
the data is messy
adoption requires trust
outputs need validation
setup is too nuanced for self-serve alone
Do not force a pure software model if a service layer makes the system much harder to replace.
